Planning Strategy for Green Growth and CDM Secure

Issue

The project was begun by needs that the famous plant enterprises tried to discover a new engine in green growth in the country. We planned a strategy for the business in ten years by seeking a business opportunity in green growth which was becoming an issue in the situation realizing an average annual increase of over 60% of rapid
development.

In the process, Hebronstar discovered several categories synthetically judging investment, essential capability, business attraction etc among the business fields which the customer company could access after sorting out the markets by segment in green growth industry.

Methodology and Effect

All the executives and staffs of the customer company attended together in all the process, agreed to promote new business fields as their strategic business goals and vision, and an organization was set and preparing for it after planning business strategy for one of them.

Organization redesign

Redesigning Mid, Long-Term Organization Structure and Establishing Management System

Issue

The client of the project had developed into a representative leader in plant industry in Korea, and the situation was very encouraging with successful overseas expansion as a momentum by obtaining overseas projects etc. However, it has a systematic issue that should be complemented to leap again to be a global enterprise. Owing to rapid growth of the company, the following issues are catching up with growth of the company; those are increase of CEO’s role, improper assignment of duties, ill-defined responsibility and authority in the organization, communication between the department, delay in making decision etc.

We understood problems and improvements in organization structure, and carried out to restructure the organization in the followings on the principle of organization
design linked to all the vision of company and strategy.

Methodology and Effect

We understood the problems of organization through an attitude survey, a culture survey of organization, depth interview and benchmarking, and got to the point to
settle the problems. We established new departments, closed or combined unnecessary ones, thus the organization was changed into a future growth one by
carrying out to assign new roles and functions by department, and to rearrange manpower etc. Then we successfully carried out even continuous change
management according a phased practicing mechanism.

Financial management

Planning Project for Financial Management System

Issue

Simulators for automobile and film industry. It has had a matchless position in the domestic market, and its organization and sales were rapidly increased with a territorial cultivation in South East Asia and Europe etc, and an average annual increase of 100% of rapid development. But the achievement of the company can’t be evaluated and judged according to the purpose of CEO, because the issues on financial management unbefitting to the developed organization are not systematically managed.

Hebrontstar’s role

On the diagnosis results of the client’s problem, we discovered that it did not prepare an integrated philosophy, organization, process and infrastructure to introduce profit centric management system, and discovered that it is hard to manage and predict the profit due to the special business structure of the client and a business structure based on service. Therefore we planned to establish a profit management system, a proper organization structure and an efficient process with a purpose to establish an integral financial management of the company from the beginning.

Methodology and Effect

We suggested a direction to be improved in a long term view through an analysis on all the organization of the company and a process deducting issues, and
arrived at a conclusion of 8 integrated assignments. Then we set up an exclusive team to build a system matching a new system, and have steadily promoted it
through procedure of preparation, model operation and information with a schedule from finishing its introduction to settlement within about 1 year.

Planning Project Strengthening Organization Capability

Issue

There are some cases that a company with special technology succeeded in the field not interested by general enterprises at the beginning of an undertaking.
But the technology in a special field can be ignored with popularization of technology, overseas technology or price dumping etc in the course of time. The client of the project became a domestic construction material manufacturer with special technology in the market at the beginning of business. But it became a time that the technology can’t differentiate from others in the market any more, and it should be evaluated by cost competitiveness compared to low price Chinese products. The primary technology was acknowledged as a matchless in the market one for about 10 years, but the sales of the company is constantly falling in the past 3 years.

Though the improvement in technology is important, we judged that the company should strengthen the capacity of organization itself to keep continuous competitive edge. The organization capacity doesn’t mean just an organization chart and the policies of personnel matters, as well as goes to the heart of payment and management, distribution network, B2B marketing capacity, achievement evaluation system, IT infrastructure and even internal meeting administration rules. Thus we decided to define and improve 10 kinds of new purposes in total to strengthen the organization capacity of the enterprise.

Methodology and Effect

We roughly arranged the problems of the organization into 12 kinds about various issues related to the organization capability through interview with all the executives and staffs, and a survey on the distribution system. We evaluated the issues on organization of all the members in 6 aspects with a cultural audit tool, and suggested
a solution for the integral problems.

New growth Engine

Project to Developing New Growth Engine

Issue

The client was an enterprise of middle standing keeping sound development in the field of domestic material industry. It has kept a continuous growth with high growth ratio and profitability, but we judged that it has an unstable business structure due to a simplified customer basis and a concentrated business portfolio.

Hebrontstar’s role

Hebronstar helped the client to discover a business group fitting to its capability and suggested grounds to judge whether each business group would be well matched. Also it is an important thing in discovering a new growth engine that we should judge whether the attraction of each business group will be increased or a destructive technology, considering the future in ten years. We helped to understand the market of the deducted various business group from those points of view.

Methodology and Effect

Hebronstar‘s defined 13 business groups in total considered as new ones where the client could advance on the base of understanding on the industrial structure and market dynamics. We participated in discovering the business groups with experts in various field such as a specialist forum related to the business field of the client, internal developers, executives in charge of business etc. And we defined business groups considered as the most successful ones when the client entered. We defined a clear market of the deducted business groups and established an entering measure on how to enter and what to prepare at the next stage. As the result, The client enterprise selected a new material industry field as the next generation growth field and is preparing to enter it.

Issue

The client was seeking a portfolio plan for a new growth, restructure of selling business etc and reproduce value at the point of a global financial crisis.

We planned a strategy to adjust the business portfolio, and to select and concentrate on business fields to be developed and to be sold.

Methodology and Effect

We sought core areas where the group could focus its capability with future growth possibility by analyzing the competitive position and market attraction of businesses. We established a portfolio for future business through a large analysis on the relationship among the internal persons concerned, customer and competitors, and recreated a new vision and a strategy fitting to the present market condition. As the result, the client decided to sell and close the existing businesses, and to promote new businesses.
